Envisioning Music Ministry at Foothills

A note from Our Music Visioning Team, submitted by member, Sue Sullivan

Last January, we heard many requests from members of our choir to take the time and the opportunity to look deeply at what we could ask for and aspire to in the way of music ministry at Foothills. Our former music director had been  here for a dozen years and the director before him served for a decade as well. As a result of these long tenures, it has been many years since this congregation has asked itself – in a deep and open-to-all possibilities way — how we could imagine music ministry manifesting at Foothills.

The Committee on Shared Ministry (which consists of Glenn Pearson, Sally Harris, Anne Hall, Herb Orrell and myself), as part of its on-going responsibility to gather effective and meaningful feedback about how Foothills is manifesting its various ministries and how we might unleash more courageous love in our community and beyond, has taken on the leadership of this task of exploring the wide range of possibilities for music to manifest in our faith and our community, and to listen deeply to what our music makers and our whole Foothills community would find meaningful, transformative, creative, and powerful.

To that end, the COSM convened a sub-task force (composed of myself and Herb, plus two non-COSM members, Gretchen O’Dell, Dave Montanari, and in partnership with Rev. Haley) are beginning a multi-step process of:

  • gathering feedback from Unitarian congregations and other churches known for their strong and innovative music ministries
  • reporting back to the congregation about the ideas and programming we discover in those interviews
  • asking members of the congregation as a whole to take a music visioning survey, which will include questions about what has been meaningful or transformative in our own experiences of music ministry at Foothills in the past and what new possibilities we might wish to explore in the future
  • holding small-group feedback circles for various groups within the church who make the music we experience, as well specific groups of people whose experience of music ministry we would like to understand more deeply
  • gathering up all that visioning and feedback and reporting back to the congregation as a whole what we heard and how that can be shaped into a vision of how music manifests as a ministry at Foothills in the coming years
  • and finally, writing a detailed job description of what sort of candidate would be the right kind of leader for this ministry in our church, including such details as part-time or full, choir director or music director or music minister.

We intend to post this position by December in order to begin a nationwide search through Unitarian Universalist circles and networks.  This would typically conclude around April with the start of the new person by mid-summer. We are most grateful and happy to have the musical leadership of Chris Reed as our Interim Music Director through next May as we conduct this search. Chris is eligible to apply for this position, and he will be working with Gretchen in December after the position is finalized, to discern if and how he sees this is a potential fit.

We are digging in right away to our first task, which is asking the music directors of congregations with nationally known music ministries to tell us about their music programs. We’ll ask what works and what doesn’t, what they love about it, how it relates to the rest of the church’s programming. We’ll ask how many different avenues are there for people to create music in their ministry and whether they use music as an outreach to the larger community. What instruments do they use and where do they find the pieces they perform? How do children and youth participate in music? How do people learn music in these churches? How does music turn up as a spiritual practice?

The congregations we will talk to include: All Souls Church in DC; All Souls Tulsa; Middle Collegiate Church in NYC; the First Unitarian Universalist Congregation of Ann Arbor; and First Unitarian Church of Albuquerque.

After we gather this feedback, we’ll report our findings back to you and craft a survey to help identify what you have found to be powerful and transformative in the past and what new possibilities you would like us to pursue musically. We will also hold small-group feedback circles to ask and listen to your experiences and hopes about music in our collective life, with both the makers of music in our church and those who experience it deeply and meaningfully.

We are very excited about this chance to be intentional, expansive, creative, and transformative as we re-vision music as a ministry and a spiritual practice here at Foothills Unitarian, and we look forward to hearing from you!

Next Steps for our Music Ministry

After good consultation with the choir, other music leaders, the Board, other UU music professionals, and hearing from many others in the congregation, we have settled in on this 3-phase approach for our next steps in our music ministry at Foothills.

First, the immediate future.  For the next 6-8 Sundays we will be working with the great deal of talent and generosity in our congregation to provide song leadership, music coordination and special music.  Occasionally, we may have guests from other nearby UU congregations who want to express their support and care for our congregation during this transition.  We will also be engaging a variety of accompanists both internal and external.  During this time we will be listening for things that work well, and learning from things that don’t.  Especially as this will overlap with the launch of our 3rd Service Experiment, we know not everything will go perfectly, but we know that the strength of our congregation and its generosity will sustain us.

We are especially grateful for choir member and retired choir director Bob Molison for stepping in to help lead choir rehearsal for the next few weeks, including preparing the choir to sing this Sunday, and for the upcoming memorial for Nancy Phillips.

Second, the interim next steps.  This position is a 3/4 time staff position, and again, we are about to launch three service Sundays – which means that we can’t wait too long before filling the position in a more professional way.  As a result, I have asked the choir to nominate people who they would trust to serve on an interim selection committee to help identify someone who can fill in for the next 6 months or so.  We already have three applicants for this position, and our target is for this person to start by mid March.

This brings me to the third phase, which is our long term position.  Our hope is that our Interim Music Director would help us to develop a vision for where music ministry needs to go next, including to help craft a job description for someone to apply out of a national search.  This was a great idea that the choir suggested – that we take this time to look at our strengths and opportunities for growth and craft a vision for our shared future.

Depending on the success of the pledge drive, this would be a position that is anywhere from 3/4 time to full time, and year round. As a large, creative, and energetic congregation in this amazing town, we should be able to attract an exceptional candidate to be a great addition to our staff team, and to our congregation. Our intent would be to have this person start by September, with a brief overlap with our Interim.

On a Mission: Finding Focus for 2016-17

Last week I wrote on my blog about my search for a personal mission statement for the coming year, something that would ground and focus my ministry with you for the coming year.  There are so many worthy things that might pull on our time and attention – but what are the right things for this year, this time – for who we are now, and what we are called to become in our emerging future?

Inspired by the book, Simple Church, I have discerned a three-point mission statement for myself as I move fully into my senior ministry with you.  Here it is: Lead and call us towards our bigger mission and vision; support, develop, lead and work in partnership with our staff team; and recruit, support, develop, lead, and work in partnership with our lay leaders.  Here are a few notes on what I am thinking about with each of these areas of focus.

  1.  Lead and call us towards our bigger mission and vision. Over the past few years in conversation, worship, learning, and service, we have been discerning both implicitly and explicitly a new mission and vision for our shared ministry.  The explicit part of this work is most obvious in the work of our Mission Task Force, which has articulated a new mission statement – the first update in nearly 20 years! – for our congregation.   And yet, even more than this specific “mission statement” work,  this element of my ministry focus is about calling us towards our individual and collective sense of vocation, our larger purpose in the world as a Unitarian Universalist congregation in this time, and this place – to ask questions, invite conversation, and prioritize opportunities where we can, as an organization – keep discerning and remain connected to this greater purpose.  This focus shows up in the way I lead worship and oversee our worship calendar, as well as in how I partner with other leaders in establishing our ministry and programming calendar.  This area of focus is the foundation for the partnerships I am building with interfaith and non-profit leaders in our community, and it is the driving force for my work and witness for justice in our Northern Colorado community, as well as for my continued collaboration with other Unitarian Universalist congregations in our area, across Colorado, and beyond.
  2. Support, develop, lead and work in partnership with our staff team.  As a large congregation with a growing professional staff, it is increasingly true that successful ministries are led and supported through paid staff. Despite what you might anticipate, this increased role of staff does not take away lay partnership, but rather studies show that the more consistent the presence of a paid staff person, the more consistently you can recruit and retain volunteer partners.  We are incredibly lucky to have an amazing staff team at Foothills.  An incredible staff team deserves professional development, consistent supervision, clear lines of accountability, a supportive work environment, robust communication, and intentional leadership both for the staff members individually and for the staff team as a whole.  Especially as we bring on our new assistant minister, Sean Neil-Barron this month (just one more week!), this element of my ministry is one of the most critical ways that I can reach out to all 1200 adults, children and youth who consider themselves a part of our community.  This ministry priority led our staff team to develop a staff covenant in the past few months, and is the reason I am committed to re-convening a Personnel Committee to advise me and the Board as we establish new Personnel policies, Human Resources practices, and compensation standards.
  3. Recruit, support, develop, lead, and work in partnership with our lay leaders. As we’ve been blessed with incredible staff, we’ve also been amazingly blessed with so many dedicated, passionate, and healthy lay leaders.  It always amazes me how much depth of commitment, capacity and dedication there exists within our congregation.  And yet, I am aware that we are always at risk of turning to the same 30 or 40 people – even in a congregation our size – to do the work of the church.  Rather than leveraging our full power as a large community, this potential practice keeps us limited both in terms of who feels a sense of ownership in our mission and vision, and in terms of our impact in people’s lives and in our larger community.  We need to keep drawing the circle wider.  We need to ask who isn’t yet leading and serving in partnership, and then help them find their place.  But this recruitment is just the beginning, from there we need to support and develop our leaders, ensuring they have the training, skills and ongoing partnership so that they can feel like what they are doing matters and is making a difference – that it is playing a part in that big picture noted in item #1 above. This area of ministry will show up this year in my partnership with the Nominating Committee as we seek a new model that will better and more systematically identify, recruit and train leaders in our congregation.  Our hope is that we can create a path of service and leadership that is intentional, integrated with our faith formation, and forward-thinking.  And most of all this ministry focus will show up in my support of and partnership with the many lay leaders already doing the work of our church: Board members (and their task forces – Governance, Mission, and others), stewardship leaders, committee on shared ministry leaders, finance leaders, personnel committee members, nominating committee members, worship leaders, justice leaders, and through partnership with Sean’s ministry, parish visitors, caring team members, small group leaders, and membership ministry leaders.

Coming to this focus for my ministry for the coming year has been liberating and immensely clarifying.  It is not set in stone as I may discover throughout the year that something needs to be changed somewhat – but I have been sitting with it long enough now that I think it’s pretty close to just right.  It also doesn’t mean that I will only do these things – but rather that these things will take priority, and that in all of my ministry, I will be asking how and if it serves one or more of these three areas of focus.

Maybe you notice what isn’t listed here – things like faith formation, pastoral care, or small groups – that have been a big part of my ministry with you up until this point.  Not to worry, I remain as committed to these things as ever, and until Sean is fully up to speed over these next few months, they will remain in my sight and work.  And yet, my job over these next few months is to begin to hand over these things to Sean – to introduce him to the many of you who help make these ministries so meaningful and important, and then to support you all as you take up a new partnership in this work together.

As I take up this ministry, I wonder if you have your own version of a mission for the coming church year? What would you say is your ministry mission – those things that are just yours to do in your lives, in the world, and in our congregation as a result of your specific gifts, calling, and convictions of faith?  Play with some ideas- three is a good number – sit with them for a while, see how they feel.  Write them down for yourself, and when you’re ready, tell someone else in our congregation what you’re thinking.  Exchange ideas, and commitments. Help each other live up to your mission.  Let’s keep growing, and learning, together.

Discerning Desires (including an update on personnel committee and assistant minister planning)

January always seems a challenging month. All those things we said we would do “in the new year” suddenly need to be done, and there is a little less daylight and a little more cold, making motivation and time harder to come by.  Also, pastoral concerns are often their toughest in January.  The rumors about people “waiting” through the holiday season are true it turns out.  It is tough on the heart, and the schedule.
I was able to take some time away in January, all part of an intentional plan to set the foundations for my beginning as senior minister in July.  It’s not exactly “vacation,” but rather intentionally set-aside time to prepare, study, and reflect.  I’ll be taking a week or two every month between now and July (except this month) for this sort of study leave.
In January, my time was devoted to three things:
First, getting some much needed rest and re-setting after the pace of the past year and a half.  I had a great time catching up on streaming television, books I’d been meaning to read (especially Ta-Nehisi Coates’Between the World and Me), and cleaning the house (for some reason it doesn’t stayclean…).
Secondly, I began setting some important foundations around personnel practices.  I reached out to other UU congregations of a similar size about their practices as an employer, and I spoke with a UUA consultant who specializes in supporting Directors of Music and Religious Education.  I convened a mini-summit of past, present and potential future Personnel Committee members to clarify lessons and questions for us in meeting our ethical, legal and programmatic requirements as an employer. From these initial steps I will be forming an HR Task Force that will (in collaboration with the Governance Task Force) advise the Board and me regarding how we can address these vital questions.  More information on this in the coming weeks.
Third, and perhaps most exciting of all, I spent a good deal of time on the early stages of our search for an Assistant Minister.  I’ll be providing a full update (along with our newly appointed Search Committee – Scott Denning, Bonnie Inscho, Sara Edwards and Tim Pearson) on February 14th after both services.  For now, let me just summarize by sharing that we had a very strong applicant pool from all across the country. By the 3rd week of February we will have that group narrowed down to 2 candidates, and by the end of March, we will likely have a candidate ready to start in August! I am inspired and humbled by the enthusiasm and skills of my colleagues who are applying to serve this congregation and join our team.  We have the great problem of needing to choose the best fit among many strong candidates.  Join us on the 14th at either 10:10 or 12:30 for more information!
With all of these great “away” projects, it remains also a busy and exciting time at the church.  Between the new Foundations series, Sunday services, Vespers, preparations for the pledge drive, and all the usual stuff of church life, I have been feeling a little extra packed.  If you’re with me on that and you too had a busier than usual January, here’s to a return to equilibrium in February – remembering that even when we “desire” to do it all, sometimes the most important part of desire is discerning what we will not be able to do, and how to maintain a sustainable pace.  That’s my hope for all of us – in February, and in our continued shared ministry together.

Plans for the Ministerial Transition

Over the past few weeks, I have been working and planning with many of you, with the staff team, and with Howell. I have sought counsel from colleagues, and I have talked with UUA staff that I trust, most especially the Rev. Nancy Bowen.  Through these conversations, Howell and I have started to formulate plans and priorities that will move us through the next six months – the remaining time of the official interim.

During this time, Howell will remain as the Interim Lead Minister, and we will work in a close partnership to ensure a smooth transition before the end of his contract in June and my official beginning as Senior Minister in July.  Generally speaking, Howell will be leading and working on those efforts that relate to the intended work of the interim, and I will be leading and working on those things that establish the foundation for the future.  More specifically, here is a breakdown of our priorities and plans for the next six months. As always, we welcome your input, questions, ideas and partnership.  And, we’ll be sure to bring you regular updates here and in upcoming forums on Sundays (next forum: 1/10/16).

  1. Worship Leadership and Planning – Howell and I will work closely in worship over the next six months, hopefully offering a number of Sundays with both of us present!  We have created a calendar that has Howell and I each in the pulpit on average, twice a month, and Diana McLean, our Ministerial Resident will be returning once a month once she’s fully recovered from her injury.
  2. Pastoral Care and Support – I will continue to act as lead for pastoral care, including supporting our Parish Visitors and Caring Team.
  3. Mission Task Force – Mission is the reason we are here, why we exist, as a congregation, and helps us move forward with confidence together. This is why the Board has created a sub-committee to engage the congregation around our mission in the coming months.  It will build on and reinforce the work done a couple of years ago on our mission statement, as well as our Appreciative Inquiry and Ministerial Search Discovery Sessions and Survey.  Look for notice about conversation opportunities in upcoming Extras.   Howell and I will both be support for this important Board work.  
  4. Governance Task Force – As was discussed in the October Congregational Forum, the Board is appointing a Task Force that will oversee and coordinate our governance transitional process.  Generally, we will follow the timeline and concept outlined in Dan Hotchkiss’ book, Governance and Ministry that many of you read and discussed over the summer.  (Still available for check out in the office!).  Ministerial Lead: Rev.   5. Personnel / Human Resources Task Force – We value our employees and being a just and good employer.  Which means, we need to be thoughtful and intentional in creating an effective structure that includes both professional and volunteer partnership in order to effectively and legally address all the many areas of personnel – from policies to organizational structure to compensation to benefit management and liability to work environment and professional development.  As a result, the Board will be appointing a task force to work with me to review current and potential new policies, to recommend an appropriate structure to address personnel issues (in collaboration with the Governance Task Force) and to address fair compensation for our employees.  This will result in an updated job description for our Personnel Committee, which we will re-institute at the conclusion of this Task Force’s work.  Ministerial Lead: Rev.   6. Committee on Shared Ministries – Previously known as the Committee on Ministry, this important team was put into recess during the transition, but as we move out of this transitional time, Howell and I look forward to its full re-instatement.  Howell will work with the Board to clarify its purpose, share that with the congregation, and gather up both past Committee on Ministry members as well as new appointees as we begin again with this group whose mission remains to ensure the health and vitality of our shared congregational ministries and the right relations of our community.  Ministerial Lead: Rev.   7. Stewardship and Finance – Critical to an effective transition is successful management of our financial resources, including a successful pledge drive.  I will start attending Finance meetings this month, and be a part of the Stewardship campaign and budgeting process that will begin in February.  As I said throughout Candidating Week, I am very much looking forward to this part of the senior minister role, as I find that when we speak openly and non-judgmentally about money and its role in our lives, it can be as healing as any other ministry we might engage.  I also find it so inspiring to experience people’s generosity in service of our shared vision – and this congregation is so generous, this is simply really fun work.   Ministerial Lead: Rev.   8. Search for the new Assistant Minister – I had a great conversation with the UUA Transitions Office last week, and as a result, we have now listed our opening for an Assistant Minister to begin next July or August with the UUA.  This is just a simple notice of a job opening. In the coming months, the Board and I will convene a few forums to hear about your ideas and questions about this position and your hopes for who might fill it. The Board will also be appointing a selection committee who will work with me to identify the right fit.  It will be a hired and contract position, for 2 years.  This will allow us the time and space necessary to think through what we want in the long run and to make sure we have the right person for the position.  Lots more information to come on this!   9. Nominating and Leadership Development Process – Given all the ways our congregation has changed and the changing needs for leadership today, we know we need a more robust process to identify, train and continually develop leaders in our congregation.  As a result, Howell will be working with the Nominating Committee to clarify job descriptions and a process for identifying and developing congregational leaders.  Howell brings a wealth of experience in facilitating this process in many other congregations, and so we are lucky to have him with us as we address this very important need in our congregation.  Ministerial Lead: Rev.   10. Faith Foundations – I learned a lot over Candidating Week about the learning and reflecting opportunities we need to set a foundation for the coming years together.  I realized we need to be talking more about generational changes, the cultural shifts happening in society, the history of Unitarianism and Universalism – especially three of our sources – Protestant/Heretical Christianity, Transcendentalism, and Humanism – as well as trends in today’s Unitarian Universalism, the ideas and practice of covenant, and emotional/family systems. As a result, we intend to focus most of our offerings in Religious Exploration in the next 5 months in these areas.  We’ll offer opportunities in a variety of ways – classes, small groups, online options, spiritual practices, book groups, and forums – and in a variety of days/times, with a variety of commitment-level options, and targeted to all the life stages and ages present in our congregation.  Our hope and goal is that by the end of May, a good number of you will feel more confident and clear in these important areas of our faith so that we can set a stronger foundation for what we are up to, and why, as a religious community and as individual Unitarian Universalists.  Ministerial Lead: Rev.   11. A few other important things: Howell will be initiating our new Hospitality Learning Community, helping us to enhance our welcome, especially on Sunday mornings.  I will be working with the Climate Justice Team, especially in March and April as we continue to strengthen our congregational engagement with sustainability and care for the earth.  We will also continue and strengthen our partnerships in addressing homelessness, economic justice and immigration and racial justice related issues – especially in the ways all these things are connected.  Our campus ministry is growing, we are offering targeted programming to meet all of life’s stages and ages in our community – from new parents to empty-nesters to elders, and we continue to experiment in partnership with the UU Church of Greeley to bring our values and faith to more of our northern Colorado community.

Phew! That’s a lot! Good thing it all sounds like fun and enlivening work! And good thing it is work done in partnership, with all of you.
